    Layer 2 Observation Project #011

Reading Kirin Holdings’ Human Capital Strategy Through Its Annual Securities Report

As human capital management gains increasing attention, how are companies actually designing the organizational environment?

In this series, I observe what I call Layer 2 (the organizational environment) by reading only the officially filed Annual Securities Reports of Japanese companies.

    ① Kirin Holdings’ Vision

Under its new long-term management vision, “Innovate2035!”, Kirin Holdings has set out its 2035 Vision:

“Bringing joy to society and making the world a brighter place by continuously creating innovation through the power of people and technology as a global leader in CSV.”

In human capital, Kirin seeks to strengthen both people and the organization through initiatives such as embedding its “KIRIN WAY” principles and creating evaluation systems that encourage employees to take on challenges.

    ② Positioning of Women’s Development

Women’s advancement is positioned within Human Capital, one of Kirin’s key sustainability-related themes.

In its Annual Securities Report, Kirin identifies one human-capital opportunity as:

increasing the diversity of people involved in decision-making and organizational management.

The underlying idea is that greater diversity can generate new ideas and strategies, leading to the creation of new customers and markets.

The proportion of women in management positions in Japan is also incorporated into non-financial performance indicators for executive compensation.

Kirin has set a target of 30% women in leadership positions by 2030.

    ③ Layer 2 Design

    Work Environment

    • Kirin Group Occupational Health and Safety Policy
    • Group Health Management Promotion Council
    • Organizational structures supporting employee health

    Learning Environment

    • CSV experiential programs
    • Kirin Group Awards
    • Sharing management information through the internal “KIRIN Now” website

    Career and Talent Deployment

    • Accelerated career development
    • Opportunities to gain work experience and successful experiences early in one’s career
    • Early development of individual areas of strength
    • Identifying and removing barriers that prevent diverse talent from thriving

    Management

    • Human capital strategy led by the CPO
    • Group Management Strategy Committee
    • Group CSV Committee
    • Human rights training for senior leadership

④ A Phrase that Caught my Eye

“To create an organizational culture in which both women and men can demonstrate leadership early in their careers, we are promoting ‘accelerated career development,’ enabling employees to gain work experience and successful experiences and develop areas of strength before major life events such as childbirth and childcare.”

    This phrase made me stop.

Over the years, I have spoken with many women in their 30s about their careers.

One thing I have observed is how many significant changes can arrive at roughly the same time.

    Marriage.

    Childbirth.

    Childcare.

And at work, perhaps taking responsibility for managing others.

It is a period when people may suddenly be asked to make very different decisions, both professionally and personally.

Those who try to do everything perfectly, or who feel particularly anxious about things that have not yet happened, may sometimes hesitate at this point.

That is why I found Kirin’s concept of “accelerated career development” particularly interesting.

Rather than waiting until a life event occurs before providing support:

    Gain meaningful work experience earlier.

    Build successful experiences.

    Develop an area of strength.

    Experience leadership earlier.

When several major changes arrive in one’s 30s, those earlier experiences may provide a foundation for making decisions with greater confidence.

Instead of treating women’s career support as something that begins when difficulties arise, Kirin appears to be designing careers before those difficulties emerge.

I found this a very interesting approach.

    ⑤ My Observation

What stood out to me in Kirin Holdings’ Annual Securities Report was that the company appears to view women’s advancement through a time horizon.

When we think about women’s careers, attention often goes to Layer 2 after major life events: childcare support, flexible working, or return-to-work programs.

    Kirin is looking earlier.

The report identifies one reason for the gender pay gap: relatively fewer women are represented in higher-paid management positions and senior grades.

To strengthen that pipeline, Kirin aims to provide experience, successful experiences, and opportunities to develop areas of strength earlier in employees’ careers.

In other words, instead of developing people only after they reach senior positions, the organization creates an environment that prepares them for the next role much earlier.

I was also struck by the fact that accelerated career development is not framed only as a women’s initiative.

    The stated goal is:

“an organizational culture in which both women and men can demonstrate leadership early in their careers.”

Rather than asking women alone to prepare differently, the organization itself is designed to provide meaningful experiences earlier.

That seems to be a distinctive feature of Kirin’s Layer 2.

⑥ The Thinking Behind Layer 2

Kirin Holdings appears to believe that people thrive when they accumulate experience and successful experiences before major changes occur, making it easier to step into their next role.

Rather than waiting until someone encounters a career barrier before providing support, the organization creates experience beforehand.

Kirin appears to emphasize building the foundation for judgment before people reach the point where those decisions become difficult.

    ⑦ Statutory Disclosure Indicators

    FY2025 Annual Securities Report

    IndicatorFigure
Women in management positions (Kirin Holdings)18.1%
    Men taking childcare leave100.0%
Gender pay gap — all employees74.8%
Gender pay gap — regular employees75.0%
    Gender pay gap — part-time/fixed-term employees60.6%

The proportion of women in management positions in Japan is 17%. Kirin targets 24% by 2027 and 30% by 2030.

At Women Impact Studio, we observe both Layer 2 (organizational environment) and Layer 3 (individual decision-making). We use RUMIOS to make Layer 3 visible.
