  • Gempower PROGRAM

Layer 2 Observation Project #017

Reading Morinaga & Co.’s Human Capital Strategy Through Its Annual Securities Report

As human capital management attracts increasing attention, what kind of organizational environment are companies actually trying to create?

In this series, I read only companies’ officially disclosed Annual Securities Reports and observe the Layer 2 (organizational environment) they are building.

1. What Is Morinaga Aiming For?

Toward 2030, Morinaga has declared its vision:

“We will transform ourselves into a Wellness Company.”

The company defines wellness as a state in which people pursue and realize rich and fulfilling lives, based on the foundations of mind, body, and environment.

To achieve this vision, Morinaga identifies “the active participation of diverse talent” as one of its five material issues.

Its human capital approach incorporates the concept of a protean career, in which each employee proactively shapes their own career, while the company invests in maximizing the value of its human capital.

2. Positioning of Women’s Development

Morinaga positions D&I at the core of its management strategy.

What caught my attention is that women are not treated as an isolated category.

Instead, women, senior employees, and others are considered within a broader philosophy of making the most of each individual.

Based on internal surveys, Morinaga has also identified gender-related gaps in awareness and opportunity.

In FY2025, it launched the Gempower PROGRAM, incorporating both Gender and Generation perspectives.

The program works on both mindset change and opportunity creation, aiming to create an environment where employees can proactively shape their careers and take on new challenges.

3. Layer 2 Design

Morinaga’s Layer 2 extends from the working environment to career development and next-generation leadership development.

Work Environment

  • “Angel Room” rest spaces for women
  • All-gender restrooms
  • Career consultation services
  • Support for balancing childcare and work

Learning Opportunities

  • Career development based on the protean career concept
  • Gempower PROGRAM
  • Career training specifically for women
  • D&I policy training
  • Unconscious bias training
  • Planned development based on six defined capabilities

Career and Placement

  • Internal job posting
  • Mid-career recruitment
  • Succession planning
  • Development by leadership level, including executive, department head, and manager candidates

Management

  • Eight months of one-on-one professional coaching for executive candidates
  • Nine months of development for manager candidates in their 30s
  • Training for newly appointed leaders
  • Management education that includes responsibility for developing people
  • A Human Resources Committee chaired by the president

Rather than simply providing systems and programs, Morinaga appears to intervene in the process through which people grow.

4. What Made Me Stop

This time, it was not one sentence.

I stopped at several different disclosures.

The protean career concept.

The fact that women and senior employees are discussed together.

Eight months of one-on-one coaching for executive candidates.

Nine months of development for manager candidates in their 30s.

Planned development based on six capabilities.

And the Gempower PROGRAM.

These are different initiatives.

But as I continued reading, I began to see a common idea connecting them:

Do not leave people’s growth entirely to the individual.

Think about the career you want.

Understand the capabilities you need.

Create opportunities to gain experience.

And develop over time.

Morinaga appears to be designing the growth process itself as part of Layer 2.

5. My Observation

As I continue reading Annual Securities Reports, I am beginning to see how differently companies think about developing people.

Some design systems.

Some increase opportunities to take on challenges.

Some focus on strengthening the pipeline of potential women managers.

Morinaga, however, struck me as a company that designs the process of growth itself.

What I found particularly interesting was that this does not apply only to executive candidates.

Manager candidates in their 30s are also given long-term development opportunities.

Rather than waiting until someone becomes a manager to develop them, the preparation begins earlier and continues over time.

For women, too, the approach goes beyond setting a numerical target for women in management.

Through initiatives such as the Gempower PROGRAM, Morinaga works on both awareness and opportunity.

This suggests to me that the company may believe:

“People grow when they understand the capabilities they need, receive opportunities to gain experience, and are supported continuously over time.”

As I continue toward 100 companies, perhaps the differences in how companies answer the question “How do people grow?” will become increasingly visible.

6. Layer 2 Philosophy

What stands out in Morinaga’s Annual Securities Report is not one particular system.

It is how multiple mechanisms appear to connect as a process of growth.

Think about your career.

Understand the capabilities you need.

Gain experience.

Prepare over time for the next role.

And receive organizational support throughout that process.

The philosophy that emerges is:

“People grow when they understand the capabilities they need, receive opportunities to gain experience, and are supported continuously over time.”

Individual agency is important.

But growth is not left entirely to the individual.

That appears to be a distinctive feature of Morinaga’s Layer 2 design.

7. Data

Women in management: 14.0%

Men taking childcare leave: 80.0%

Gender pay gap — all employees: 62.3%

Gender pay gap — regular employees: 64.8%

Gender pay gap — part-time and fixed-term employees: 85.5%

Women Impact Studio observes both Layer 2 (organizational environment) and Layer 3 (individual decision-making). RUMIOS is used to make Layer 3 visible.
